How do you organise maintenance and contractor management when activities are spread across different plants, business units or countries?

Jos Vermylen of TotalEnergies will share how common maintenance methodologies, central expertise, digital tools and group-wide contractual approaches can support local maintenance organisations.

Particular attention will be given to multi-site and multi-year maintenance contracts: when they create value, where local contracting remains preferable and how contractors can become long-term partners in continuous improvement.

Roy Jeunen of NineID will add the digital perspective, exploring how organisations can create common contractor standards and use automation and AI to manage onboarding, qualifications, certificates, access rights and compliance requirements at scale.

The presentations are followed by a facilitated roundtable around one central question:

What should you standardise across sites — and what should deliberately remain local?

Topics include contractor governance, digitalisation, performance management, local autonomy and transferring improvements between sites.

Contracts are only one element of multi-site maintenance management.

The second session looks at the broader challenge of establishing a shared maintenance methodology across multiple locations and turning that methodology into consistent day-to-day execution.

How do you determine what should be applied uniformly? How do you monitor whether the methodology is actually being used? Which KPIs allow meaningful comparison between sites? And how can scarce maintenance and reliability expertise be shared effectively across the organisation?

Jan Sinaeve and/or Peter Decaigny will explore practical approaches to methodology deployment, governance, benchmarking, competence sharing and scaling successful practices between sites.

The discussion will also connect with the Asset Performance transformation case presented by Attila Kiss and his colleagues at OQ, who will show how reliability can be connected explicitly with operational availability, risk, lifecycle cost and ultimately EBITDA.

The key message: standardisation is not an objective in itself. It needs to contribute to measurable operational and business performance.

The morning concludes with a facilitated peer exercise in which participants compare their own approaches and discuss where common methodologies create value, where local autonomy remains necessary and how improvements can be transferred between sites.
